What did I think coaching was about when started?

When I first started coaching, I’ll admit. I thought the real measure of success would be productivity. Clients who ticked off their goals faster, teams that performed more efficiently, leaders who streamlined their processes. And yes, those things matter. But over the years, I’ve come to realise something much more profound: the real return on investment in coaching isn’t productivity—it’s people.

Let me explain.

A few years ago, I worked with a manager who was on the brink of burnout. She was high-performing, driven, and deeply committed to her team, but she’d lost her spark. Every conversation we had circled back to exhaustion and self-doubt. She told me she felt like a machine—effective, but hollow. Her company had tried to help by sending her to time management workshops and efficiency training, but none of it touched the core of the issue: she didn’t feel seen.

When we began coaching, I didn’t start with strategies or frameworks. Instead, I asked her one simple question: When was the last time you felt creative? She looked at me as if I’d spoken another language. Slowly, she began to share stories about how she used to write poetry in her twenties, how she loved playing the piano but hadn’t touched it in years. Over time, our sessions became a space not just for goal-setting but for rediscovering who she was beyond her job title.

A few months later, her transformation was unmistakable. She wasn’t just “coping” at work—she was thriving. Her team noticed too. Meetings felt lighter, collaboration increased, and the constant undercurrent of tension disappeared. Her productivity improved, yes—but not because of another performance system. It improved because she had reconnected with herself.

That’s when it really hit me: empathy and creative self-expression aren’t “add-ons” to coaching. They are coaching.

When people feel seen, heard, and valued, they don’t just perform better—they belong better. And belonging, I’ve learned, is the heartbeat of retention, innovation, and wellbeing.

This is something I’ve witnessed again and again, particularly in my work with neurodivergent and LGBTQIA+ professionals. Many of them have spent years masking, adapting, and shrinking themselves to fit into rigid workplace norms. When they finally enter a coaching space that says, “You don’t have to perform here—just be,” the relief is palpable.

  • They start to breathe differently.
  • They start to think differently.
  • They start to lead differently.

I remember one client, a neurodivergent leader in tech, who told me, “For the first time, I feel like my brain isn’t a problem to fix—it’s a strength to understand.” Within six months, his confidence had shifted completely. His team’s engagement scores went up, and so did their innovation metrics. That’s the ripple effect of coaching rooted in emotional intelligence and authenticity, it multiplies.

When coaching is done well, people don’t just work better—they feel better. They reconnect with their purpose, rediscover their voice, and reclaim their creativity. And that’s where the magic happens.

We live in a world obsessed with metrics: KPIs, OKRs, efficiency ratios, engagement scores. But here’s what I’ve learned—none of those numbers mean anything if the people behind them are silently burning out or checking out. The most visionary strategy in the world won’t matter if your team has no emotional space to grow, express, and be understood.

Real transformation doesn’t come from more control—it comes from more compassion.

That’s what I wish more leaders would see. Coaching isn’t a luxury or a soft skill. It’s a foundational investment in the emotional infrastructure of your organisation. When people feel psychologically safe and creatively free, innovation becomes inevitable.

I often say that great coaching doesn’t just build better workers, it builds braver humans. And brave humans build better workplaces.

So as we look toward the future of work—with all its challenges, changes, and uncertainties—let’s remember this: the ROI of coaching isn’t found in spreadsheets or dashboards. It’s found in the moments of honesty, vulnerability, and growth that happen when people are given the space to be fully themselves.
